Document AI: from a scan to validated data.
Document AI is software that reads documents the way a clerk would: recognise the text, understand the layout, pull out the fields that matter (invoice number, total, parties, dates, clauses) and return them as structured data. OCR is the first step; the value is in extraction, validation and knowing where each value came from. DocuLens AI, the system I built, validates every field it returns.

What is Document AI?
Document AI is the use of machine learning to turn documents into structured, usable data. It layers several capabilities: OCR to read text from images and scans, layout analysis to find headings, paragraphs, tables and form fields, classification to tell an invoice from a contract, extraction to pull named values into a schema, and increasingly language models to interpret free text such as clauses and terms. The output is data a system can act on: a row in an accounts table, a flagged clause, a populated form. The term is used generically and also as the name of specific products from cloud providers.
How does Document AI work?
- Ingest: accept PDFs and images; split multi-page files; detect whether a text layer exists or OCR is needed.
- OCR and layout: recognise text with positions; group it into blocks, lines, tables and key-value pairs; infer reading order.
- Classify: decide the document type so the right schema and rules apply.
- Extract: for each field in the schema, locate and read the value, by layout models, rules, or a language model given the text and asked for a JSON object.
- Validate: check types and formats, cross-field arithmetic (line items sum to the total), dates in order, required fields present; attach a confidence and a page coordinate to every value.
- Review and route: send low-confidence or failed-validation fields to a person with a click-through to the page; pass clean results downstream.
Difference between OCR and Document AI
OCR converts pixels to characters: it tells you the page contains the string 'Total 48,200.00' at some position. Document AI tells you the invoice total is 48,200.00, that it matches the sum of the line items, that the currency is INR, that the invoice is from a vendor already in your system, and where on the page a reviewer should look. OCR is a component; Document AI is the system that uses OCR plus layout understanding, extraction and validation to produce reliable data. A document pipeline built on raw OCR text and regular expressions breaks on the first new template; one built as Document AI adapts.
What is Document AI OCR?
It is the OCR stage inside a Document AI system, and the term is also used for cloud providers' OCR processors that return not only text but structure: blocks, paragraphs, lines, tokens, their bounding boxes and confidences, plus detected tables and form fields. That richer output is what the extraction stage needs: a value is only useful if you know which label it sits beside and which table row it belongs to. If you are building your own pipeline, engines such as PaddleOCR with layout models, or a multimodal language model asked for structured output, give you the same kind of positioned, structured text.
What is Document AI Google?
Google Cloud Document AI is Google's hosted platform for this task. It offers general processors (OCR, form parser, layout parser), pretrained specialised processors for common document types such as invoices, receipts, bank statements and identity documents, and custom processors you train on your own labelled examples. You send a document through the API and receive structured JSON with text, entities, tables and confidences. Other clouds have equivalents (AWS Textract, Azure Document Intelligence), and SAP and Salesforce ship document features inside their own products. They are convenient when your documents are standard and leaving your network is acceptable.
How does Google Document AI work?
You create a processor of the type you need in a Google Cloud project, send a document (PDF or image, directly or from storage) to it over the API, and get back a Document object: the full text, pages with layout blocks and their coordinates, detected entities such as invoice_id or total_amount with normalised values and confidence scores, and tables as rows and cells. Specialised processors are trained on large sets of that document type; custom extractors let you upload and label your own documents so the model learns your fields. Recent versions use Google's multimodal models underneath for the generative extraction options, which handle unusual layouts better and cost more per page.
What does Document AI layout parser enable?
A layout parser turns a document into a structured tree: sections with headings, paragraphs, lists, tables with their cells, figures with captions, in reading order, each with page coordinates. That structure is what makes two things possible. Good chunking for retrieval: a RAG system over contracts or manuals can chunk by section and cite page and heading instead of slicing text blindly. Reliable extraction: a value can be located relative to its label or table header rather than by searching flat text. In DocuLens AI, layout-aware parsing is what lets the system compare two versions of a contract clause by clause and point to the exact page for every difference.
Is Document AI free?
Cloud Document AI services are paid per page after a small free allowance, with pretrained specialised processors costing more than plain OCR; check the current pricing page for the processor you need. Building your own is free in software: open-source OCR and layout engines, open language models through Ollama or an affordable hosted model, and validation code you write. You pay in engineering time and in the hardware the models run on. For a student project or a company with private documents, the self-built route is both cheaper at volume and keeps data in-house; for a quick solution on standard document types, the cloud processors are hard to beat.
How much does Document AI cost?
Pricing is per page processed, varies by processor type, and changes, so quote from the provider's current page rather than from any article. The way to estimate: count your monthly pages, multiply by the rate for the processor you need, and add the cost of human review for the fields the model flags. Compare with the self-built option: a hosted language model call per page at current token prices, or an open model on a GPU you rent, plus the engineering. In my experience the cost that dominates either way is review time for errors, which is why DocuLens AI spends its effort on validation and confidence rather than on raw extraction.
Best Document AI free
- For a few documents: the free tiers of cloud processors, or uploading to a chat assistant and asking for the fields, with the caveat that you must check every value.
- For many documents, privately: an open pipeline, PaddleOCR or Tesseract for text, a layout model, and an open language model through Ollama prompted for JSON that you validate against a schema.
- For PDFs with a text layer: skip OCR entirely and extract from the text with a schema-constrained model call.
- For contracts: add document diff and clause-level comparison; DocuLens AI does this with deterministic scoring so the same input always yields the same result.
- Whatever you pick, keep page coordinates and confidences so a person can verify a value in one click.
An extraction pipeline that holds up
How DocuLens AI is built, in four steps.
- 01
Schema first
Define every field with type, format and whether it is required; the schema is the contract.
- 02
Positioned text
OCR or text layer with coordinates; layout into sections and tables.
- 03
Extract, then validate
A model fills the schema; code checks types, formats and cross-field rules; nothing passes unvalidated.
- 04
Review the rest
Low-confidence fields go to a person with a click-through to the page; corrections become test cases.
